Business Alchemy

Advisory · Work with Troy direct

When the work needs Troy inside the business.

Most owners start with the Lab. Some situations need more: a scale-up that has stalled, a live deal, an exit two to three years out, or a leadership team that already knows its constraint and wants it fixed fast. These engagements are taken on a few at a time.

The instrument

Every engagement starts with the PDI™.

The Pattern Disruption Index™ reads the five patterns running the business and names the one suppressing the others.

Most leadership teams go after the loudest symptom. The PDI™ finds the pattern producing it, so the work runs in the right order. Exit engagements use the EXIT PDI™, the same diagnostic read through a buyer's eyes.

Four engagements

Four ways Troy works direct.

Pattern Architecture

Read the structure. Redesign it.

Length
3–6 months
Best for
Stalled scale
Instrument
PDI™

The diagnostic. A structural read across the five patterns: what's bearing weight, where it's failing and what's capping the next phase. The pattern that surfaces first is rarely the loudest problem.

The redesign. Once the constraint is named, it gets rebuilt. Not a list of recommendations: the decision rights, cadence and commercial structure underneath the business, changed so the next phase can carry weight.

The work. Runs alongside the business, not as a project that pulls leadership out of it. The business keeps running while the structure changes underneath.

Deal Architecture

The architect's side of the table, before the lawyers brief it.

Length
Per transaction
Best for
Live deals
Role
Architect, adviser

The premise. Most deals are shaped by lawyers reacting to a draft. The headline number works, the mechanics underneath don't, and someone wears the loss eighteen months later.

The work. Troy sits between ownership and the deal team and designs the capital structure, vendor finance security, share sale mechanics and succession before documents are drafted. The lawyers then execute a structure built to hold.

What it covers. Full share sales. Vendor finance with PPSA, GSA and revenue assignment deeds. Structured credit insurance. Succession for family and co-owned businesses. Capital introductions.

Exit Strategy

From a business you depend on to a business you can sell.

Runway
2–3 years
Best for
Pre-exit owners
Instrument
EXIT PDI™

The gap. Most owners learn the difference between running a business and owning a sellable asset too late. By the time a letter of intent lands, the work that would have moved the multiple can't be done.

The diagnostic. The EXIT PDI™ reads the five patterns as a buyer would: owner dependence, key-person risk, value concentration and broken decision cadence, and the order to fix them.

The work. A staged uplift across the runway to sale. Ownership rebuilt so the business doesn't depend on you. Value clarified so a buyer is purchasing a business, not a job.

90-Day Alchemy Cycle™

A private, intensive rebuild for one leadership team.

Length
90 days
Best for
Known constraint
Format
In-house sprint

The premise. Most pattern problems don't need twelve months. They need ninety days of focused work against a clear diagnosis.

The structure. Read (weeks 1–3): the constraint confirmed. Architect (weeks 4–6): the new structure designed and signed off. Rebuild (weeks 7–12): the change landed live. Hand off (week 13): the new pattern running without Troy.

The fit. For leadership teams that already know their constraint, from a PDI™ or a prior engagement, and want it run in-house rather than through the Lab.

Fit

Who this is for.

A fit

  • Australian business turning over $2M–$50M
  • Past product-market fit: it works, it won't scale the way it should
  • You suspect the problem is structural, not motivational
  • Three to ten years from a planned exit, or already on the runway
  • You want a framework to run, not a consultant forever

Not a fit

  • Pre-revenue, or still finding product-market fit
  • Looking for a coach, tactics or a productivity system
  • Wanting someone else to do the work and report back
  • Not the owner or decision-maker

Next step
